Mid-market companies are in a uniquely difficult position with AI. They're large enough that AI could create real leverage — but not large enough to absorb the cost of a failed implementation the way a Fortune 500 can. The failure pattern: technology-first

Failed AI initiatives almost always start with a technology decision. "We're going to implement [vendor]." "We're exploring LLM-based solutions." The technology gets selected before the problem is defined, before the data landscape is understood, and before anyone has asked the question: "What would success actually look like in measurable terms?"

Once the vendor is selected and the contract is signed, there's enormous pressure to show the investment was justified. This pressure produces demos, not outcomes. Teams optimize for making the technology work in a controlled environment rather than integrating it into real workflows where it needs to produce real results under real conditions.

The technology didn't fail. The sequencing did.

The second failure mode: the wrong champion

AI initiatives that die in the middle — they launched, generated excitement, then quietly stopped being used — almost always had the wrong internal champion. A technically enthusiastic individual contributor who couldn't drive adoption. An executive who signed off but delegated execution. A committee with no single accountable owner.

Successful AI adoption requires someone with both the authority to change workflows and the credibility to bring the affected teams along. This is usually a VP-level operator, not a technologist. The technical judgment can be external. The authority to change how work gets done cannot.

What the successful ones have in common

They started with a specific, painful problem. Not "improve operational efficiency" — "reduce the time our customer success team spends on routine renewal conversations by 40%." Specific, measurable, tied to a workflow someone cares about.

They did a data audit before a vendor evaluation. Understanding what data they had, where it lived, how clean it was, and what it would take to make it usable — before talking to anyone trying to sell them software.

They ran a structured pilot with defined success criteria. Not "let's see how it goes" — "if this produces X outcome in Y timeframe with Z adoption rate, we roll it out." The success criteria were defined before the pilot started, not after.

They had a change management plan. The teams whose workflows would change were involved in the design, not just the rollout. Resistance was addressed as a design constraint, not a deployment obstacle.

The diagnostic question

Before your next AI initiative, ask: "Can I describe, in one sentence, the specific workflow problem this will solve and how we'll measure whether it's solved?" If you can't answer that question cleanly, you're not ready to spend money yet. You're ready to do the diagnostic work.
